One of the biggest lessons I teach from the EOS framework is how to identify your "Rocks," the big priorities that drive your business forward. Saying no to distractions is just as important as saying yes to your goals.
Stop agreeing to every "urgent" request that pulls you off course. Cut out low-value tasks that drain your energy. Every time you say no to a distraction, you say yes to your vision and long-term success.
2. Create Focus Triggers
Flow doesn't happen by accident. You have to set up your environment to support deep work. When I was building my first salon, I realized my office needed to be a quiet zone with no phone interruptions. That space allowed me to focus on business planning and pricing strategy without distractions.
Find what flips your brain into work mode. It might be a specific playlist without lyrics, a morning ritual, or even certain lighting. These triggers train your mind to focus on demand and block out the noise.
3. Attack Your Hardest Task First
This is simple but powerful. Your hardest task of the day should be tackled before email, texts, or social media. Getting that win early sets the tone for your day and builds momentum.
I've coached salon owners who start their mornings by reviewing their pricing structure or working on team accountability charts. These tasks are often uncomfortable but critical to growth. Knocking them out early frees you from procrastination and stress later.
4. Work ON Your Business, Not Just IN It
This is a key principle from the E-Myth. Most salon owners get stuck in the technician trap. They do clients' hair all day but never stepping back to work on the business itself. If you keep doing that, your salon will never grow beyond your own two hands.
Schedule time each week for strategic planning, team development, and marketing reviews. Treat these as non-negotiable appointments. This shift from working IN to working ON your business is what finally produces real productivity and build a salon that runs without you.
5. Delegate Using the Buy Back Your Time Framework

And here's what I like to do: I call this dialing in your DRIP Matrix. You need to know what to Delegate, what to Remove, what to Improve, and what to Push to later. It's a completely different set of skills going from stylist to owner.
6. Use Weekly L10 Meetings to Stay Accountable
Another powerful tool I borrow from EOS is the Level 10 meeting. This weekly, structured team meeting keeps everyone aligned and accountable on their priorities. It creates a rhythm where issues get solved quickly, and progress on Rocks is tracked clearly.
When salon owners implement consistent L10 meetings, I've seen their teams communicate better, reduce drama, and get more done without extra hours. Your team needs structure and accountability - and so do you.
7. Prioritize Self-Care to Sharpen the Saw
Stephen Covey's 7 Habits reminds us to "sharpen the saw," meaning you must take care of your physical, mental, and emotional health to sustain high performance. I know how tempting it is to work around the clock, but burnout kills productivity faster than anything.
Build habits like regular sleep, exercise, and downtime into your routine. Even 15 minutes of mindfulness or a quick walk can reset your focus and energy. Remember, your salon's success depends on your ability to lead with clarity and strength.
You know what I tell my clients? You can't manage time. You can only manage energy. And if you're running on empty, your salon runs on empty too.
