How to Realign Your Salon Culture and Build a Thriving Team

Are you stuck with team drama, toxic attitudes, or keeping people on just to fill chairs? I get it. I've been there.

After 30 years running salons and coaching hundreds of owners, here's what I know: You deserve a salon that matches your values, attracts A-players, and lets you grow without feeling trapped in your own business.

Your salon culture is either your biggest advantage or your most expensive problem. When culture is strong, your team holds each other accountable, top stylists want to join you, and clients notice the difference. When culture is weak? Morale tanks, gossip spreads, and your best people walk out the door.

If you want a salon that runs smoothly and grows consistently, you can't just hope culture fixes itself. You have to take control and realign it deliberately. Here's exactly how I guide salon owners through this process.

Step 1: Define Your Ideal Culture

You can't build what you can't see. The first step is getting crystal clear on your salon's core values, mission, and vision. These are your foundation and your compass for every decision.

  • Core values: What do you stand for? What behaviors do you want to see every day?
  • Mission: Why does your salon exist beyond making money? What difference do you want to make?
  • Vision: Where is your salon headed? What kind of environment do you want to build?

Ask yourself: How do I want my salon to feel? What kind of people fit this vision?

Here's the thing - your values may have evolved since you opened. It's okay to raise your standards. I tell every salon owner I coach this: You took the risk to open your salon. Never feel bad for letting go of people who don't fit your vision. This business is yours. Own your standards.

Step 2: Honestly Evaluate Your Current Culture

Once you know what you want, it's time to take a hard look at where you are right now. This is where the E-Myth principle of working ON the business, not just IN it, really matters. You need to step back and gather honest feedback.

Use anonymous surveys, one-on-one conversations, and your own observations. Look for red flags like:

  • Stylists rushing off without helping teammates
  • Selfish or entitled attitudes
  • High turnover or people quitting without notice
  • You dreading coming into your own salon

Don't take this feedback personally. It's information, not judgment. You have to be realistic about where your culture stands.

Step 3: Create Clear Expectations and Accountability

Here's where the EOS framework really shines. A strong culture needs clear expectations and systems for accountability. Define your "rocks" - the key priorities everyone must commit to. Set up regular Level 10 meetings to discuss progress and challenges.

Make sure every team member understands their role and how they contribute to the culture. Use an Accountability Chart to clarify who owns what. This moves you away from what Michael Gerber calls the technician trap, where your business depends too much on individuals instead of systems.

Step 4: Lead by Example and Reinforce Your Culture Daily

Culture isn't set-it-and-forget-it. It's built every day through your words and actions. You must model the behavior you expect. If you want teamwork, show teamwork. If you want respect, give respect.

Use positive reinforcement to celebrate wins and call out when standards slip. Create rituals that support your culture - daily huddles, shout-outs, regular training. This is how you keep your team aligned and motivated.

Step 5: Make Tough Decisions to Protect Your Culture

One of the hardest parts of realigning culture is letting go of people who drag it down. I've seen owners keep toxic team members for too long because they fear losing chairs or revenue. In reality, one bad apple can cost you way more by killing morale and driving away clients and top talent.

Use the replacement ladder concept from Buy Back Your Time: delegate or replace tasks and people who don't fit your culture. This frees you up to focus on the $1,000 tasks that actually grow your business.

And here's what I like to tell owners who are struggling with this: a toxic team member is costing you way more than you think. Sometimes you have to make the hard choice to protect what you've built.
